Lena Fischer is Acme's Head of Supply Chain and the project's day-to-day sponsor; an internal review before go-live called her the unambiguous champion and noted that losing her would mean losing the account. 1
At the March 2024 solution demo she named fresh waste as Acme's biggest pain, the thing her board asks her about, and said a fifteen to twenty percent reduction would make the case self-funding; she also demanded the Phase 2 commitment be made in writing. 2–7
She has consistently pushed decisions into writing: she accepted the SOW value-case wording with the baseline to be agreed in writing prior to fresh go-live, asked at the January 2025 UAT readiness review to be sent something to sign, and approved Sofia Almeida's go-live access so Sofia could see the system before Phase 2. 8–11
On proposals she has corrected rather than accepted plans built without her: she disputed the claimed three-wave fresh rollout, saying only fresh as Phase 2 in one delivery was agreed, and the plan was reissued on a two-delivery basis; at the November 2025 go/no-go she decided go-live 15 December for produce, dairy and chilled ready meals, with bakery descoped as a separate workstream. 12–16
She reduced the pilot cohort to 25 stores after two of three regions said they could not support the larger number during peak, and she escalated the DC-2 feed failures at the March 2025 hypercare review, including stale stock causing over-ordering on about forty lines and store managers telling their regional manager the new system does not work. 17–23
Recommendation: lead with fresh waste results against the agreed baseline and avoid scaling the 118-tonne pilot figure to the full estate, per the explicit caveat that it should not be multiplied up without discussion; bring the unresolved warehouse shelf-life field (owner Nils Ackermann, asked twice in 2024 and 2025) as a concrete ask, since it drives Sofia's manual compensation; put any new sequencing or scope proposal in writing before the meeting, given her rejection of the unminuted three-wave plan. 24–27, 12

"RELEX anticipates" is fine, it says the same thing. On the baseline, agreed, it cannot be defined yet. Can we word it as "a baseline to be agreed in writing prior to go-live of the fresh phase"? That gives your legal team a commitment and gives us room.Open source

Lena, I cannot, and I have looked. It was discussed in the June steering, it was not minuted as a decision, and we built the plan on it. That is our error rather than a misunderstanding. What was actually decided on Monday is two deliveries, not three: produce, dairy and chilled ready meals together in December, and bakery separately as its own workstream. That is what is in the go/no-go record. If anyone said three waves in the room they were repeating a plan that had not been agreed with you. I have asked Ana to reissue the plan on the two-delivery basis today.Open source

Marco, In the go/no-go meeting on Monday it was stated that we had agreed a three-wave rollout for fresh. I do not remember agreeing to that and Robert certainly did not. What we agreed was fresh as Phase 2 in one delivery. Three waves means three cutovers and pushes the last one well past the ROI window, which is exactly the thing Robert has been saying since March last year. Can you point me at where this was agreed? Hello, First full quarter of fresh live. Numbers against the baseline we agreed in December. Produce and dairy, 25 pilot stores, January to March: Fresh waste 4.1% -> 3.4% of fresh net sales Absolute reduction approximately 118 tonnes over the quarter Estimated CO2e avoided approximately 296 tonnes Availability +1.9 points Order automation 88% on the categories in scope The CO2e figure uses the conversion factors in your own sustainability report rather than ours, so it should reconcile with what you publish. Chilled ready meals is not in these numbers, it went live too late in the quarter. Two caveats. The baseline quarter had an unusually warm February which flatters produce. And the 118 tonnes is scaled from 25 stores, so please do not multiply it up to the full estate in any external communication without talking to us first. One note on how it is arrived at. The tonnage is derived from the article movement totals in the nightly extract, not counted from till data. That is the normal basis and it has been stable all quarter, but it is a derivation rather than a count and I would rather say so than have it come up later.Open source

Robert, Indicative numbers attached. Summary here so you have it in the mail. Chain wide for the three fresh categories, 340 stores: additional annual licence of approximately 420 thousand, plus implementation of approximately 260 thousand one off. On your second point, and this is the honest version. The twelve month expectation was missed for one reason above all others. The value case depended on fresh, and fresh depended on a data field that we identified as a dependency in April 2024 and never obtained. Everything else largely went to plan. We built a workaround in September 2025 which works acceptably on fast moving articles and poorly on slow moving ones, and your category manager has been compensating for the difference by hand ever since. For the next number to be different, that field has to be available. It is not a RELEX deliverable and I cannot commit to it on your behalf, which is why I am putting it in writing rather than in a slide. If it is not resolved, chain wide will reduce waste by less than the pilot suggests, because the slow moving articles are a larger share of the tail across 340 stores than across 25.Open source
