Robert Kahn is Acme's Chief Financial Officer, introduced as such at the March 2024 solution demo, where he framed the engagement around cost and payback: he asked what the solution costs and when he sees it back, and stated that whatever Acme signs, he needs return on investment inside twelve months, because the board cares about waste after it was in the newspaper. 1–6 At the June 2024 commercial and SOW review he required the value case to be written down as fresh waste reduction with the ROI expectation inside twelve months of signature, so that ambient inventory improvement alone could not be called success, and he required the quarterly review to be put in the SOW as an obligation rather than a nice idea. 7–15 His focus on fresh waste recurred: at the May 2025 90-day review he acknowledged the reported ambient results but asked where the fresh waste reduction was, calling it the case he approved; at the June 2025 steering committee he asked when fresh goes live and, after it was noted no baseline had been agreed, required one to be agreed before go-live rather than after, because after go-live everybody's baseline is the one that makes them look good. 16–24 At the June 2026 Q2 review he asked again whether ROI was achieved inside twelve months of signature, saying he had asked since March 2024; Marco Rossi noted signature was July 2024 and fresh went live in December 2025, and Kahn concluded the answer was no. In the same meeting, after the 3.4% figure had been taken to the board in April, he asked to know whether he was wrong about extract-versus-till discrepancies before the next board meeting, not after; Nadia Haddad said she had no cause yet and Marco Rossi committed to come back on it. 25–33 On the chain-wide proposal, Kahn asked on 17 June 2026 for a number rather than a guess in the room, wanted it before the end of the month because Acme's budget cycle starts in August and a miss would push the decision to 2028, and required the proposal to explain why the next number would be different for the board. Marco Rossi's 26 June reply gave indicative figures of approximately 420 thousand additional annual licence plus approximately 260 thousand one-off implementation for the three fresh categories across 340 stores, and explained the missed twelve-month expectation as mainly the warehouse shelf-life data field identified in April 2024 and never obtained, with a September 2025 workaround that works acceptably on fast moving articles and poorly on slow moving ones. Kahn called it the most useful email he had had from a supplier that year and asked who owns the warehouse system; Lena Fischer identified Nils Ackermann of logistics IT, and Kahn said he would ask him. 34–38 Recommendation for the next conversation: lead with fresh waste reduction against the agreed value case rather than ambient metrics, since he has repeatedly redirected ambient-only reporting; bring a dated answer on the extract-versus-till reconciliation before the next board meeting, as he requested; and show concrete movement on the warehouse shelf-life field, ideally via the warehouse system owner he said he would ask, since Marco Rossi put in writing that the next number depends on it. Robert, Indicative numbers attached. Summary here so you have it in the mail. Chain wide for the three fresh categories, 340 stores: additional annual licence of approximately 420 thousand, plus implementation of approximately 260 thousand one off. On your second point, and this is the honest version. The twelve month expectation was missed for one reason above all others. The value case depended on fresh, and fresh depended on a data field that we identified as a dependency in April 2024 and never obtained. Everything else largely went to plan. We built a workaround in September 2025 which works acceptably on fast moving articles and poorly on slow moving ones, and your category manager has been compensating for the difference by hand ever since. For the next number to be different, that field has to be available. It is not a RELEX deliverable and I cannot commit to it on your behalf, which is why I am putting it in writing rather than in a slide. If it is not resolved, chain wide will reduce waste by less than the pilot suggests, because the slow moving articles are a larger share of the tail across 340 stores than across 25.

Marco, You said you would come back with a number for chain wide rather than guess in the room. I would like it before the end of the month, because our budget cycle starts in August and if this is not in it, it does not happen until 2028. Also, and I want to be direct: I asked yesterday whether we got return on investment inside twelve months and you said no. I appreciated that. But the proposal you send me needs to explain why the next number will be different, because the board will ask me and "it will be better this time" is not an answer.
